In an owner-led business, important knowledge often lives with one person. The owner knows the customers, understands the offer and can resolve the awkward question. That experience is valuable.
The difficulty begins when ordinary work cannot move without them. Every enquiry needs their memory, every proposal their explanation and every supplier their direction.
Distinguish judgement from routine
The owner may need to make a strategic decision or handle a sensitive relationship. They do not necessarily need to route every enquiry or reconstruct every next action.
Identify which tasks require their judgement and which can follow an agreed method. This is not about removing the owner from the business. It is about preserving their attention for the work where it matters.
Make the knowledge usable
Document the core message, sales stages, customer context and routine decisions. Use examples to explain what good work looks like. Keep the instructions near the system where the work happens.
The documentation does not need to capture every possible exception. It needs to make common tasks clear and show when someone should ask for help.

Give responsibility a home
Assign owners to enquiries, publishing, campaigns and reporting. Clarify what they can decide and when approval is needed. A task shared vaguely across the team often returns to the owner.
Responsibility should come with access, training and a realistic workload. Naming an owner is only the first part of designing a working process.
Build visibility instead of interruption
Use a regular review to surface important questions and exceptions. The owner should be able to see the pipeline and priorities without receiving every minor update in real time.
Good reporting supports judgement. It should make the state of the work clear enough that the owner can intervene deliberately.
Choose one dependency to reduce
Identify a routine that currently stops when the owner is unavailable. Write the method, assign a backup and test it for a week. Review what the team needed to know.
Small reliable changes can make the business easier to operate while retaining the commercial value of the owner’s experience.
